Affiliate onboarding kills more launches than tracking bugs. Here is the four-step SOP I deploy so a new partner can be live within 72 hours instead of two weeks.

Why onboarding stalls
A new affiliate signs the IO, then nothing happens for a week because nobody owns the next step. The affiliate manager waits on creatives. The ops lead waits on a tracking link. The affiliate waits on payout terms in writing. Two weeks later you are still not live and the partner has moved budget elsewhere.
The fix is a fixed four-step SOP with a single owner per step and a target SLA. The SOP below is the one I deploy on advertiser engagements — it has cut time-to-live from two weeks to under 72 hours.
Step 1 — Intake (owner: affiliate manager, SLA: 4 hours)
- Send a single intake form covering: traffic source, geos, expected daily volume, preferred payout model, and required creative formats.
- Confirm payout terms in writing — CPA amount per tier, currency, payment cycle.
- Confirm the offer they are running and the funnel they will send to.
- Output: a one-page partner brief committed to a shared folder.
Step 2 — Tracking setup (owner: ops lead, SLA: 24 hours)
- Create the affiliate account on the network and assign the agreed offer at the agreed payout.
- Generate the tracking link with the documented sub ID convention pre-filled as examples.
- Run one end-to-end test conversion: click → CRM order → outbound postback → network conversion logged → affiliate report shows it.
- Output: a tested tracking link plus a screenshot of the test conversion in the affiliate's view.
Step 3 — Creative + compliance handoff (owner: affiliate manager, SLA: 24 hours)
- Send approved creatives, landing page URLs, and the compliance do-not-do list.
- Confirm geo restrictions, prohibited traffic sources, and brand guidelines in writing.
- Confirm cap and start date.
- Output: a creative pack and a written confirmation of compliance terms.
Step 4 — Soft launch + monitoring (owner: ops lead, SLA: first 72 hours of traffic)
- Set a soft cap at 25% of expected daily volume for the first 48 hours.
- Monitor: conversion rate vs baseline, postback success rate, chargeback signals, geo distribution.
- Reconcile affiliate-side numbers against the network and the CRM at the end of day 1 and day 3.
- Output: a soft-launch report shared with the affiliate, then cap raised to full volume if clean.
What this looks like in practice
On one recent advertiser engagement, the previous onboarding cycle averaged 14 days per partner and 30% of new partners churned before going live. After deploying this SOP — same team, same tooling — time-to-live dropped to under 72 hours and pre-launch churn went to zero. The work was not new; the ownership was.
How to deploy it in your team
- Write each step into your project tool with the owner, SLA, and required outputs as checklist items.
- Make the SLA visible — a Slack channel that pings when a step misses its window is enough.
- Review monthly: which step is the bottleneck this month? Fix the bottleneck, not the SOP.
- Do not let exceptions become precedents. A partner who refuses the intake form gets onboarded last, not first.
FAQ
- What if an affiliate refuses to wait for the soft launch?
- Politely insist. Partners who will not accept a 48-hour ramp are partners who will not accept being capped when something breaks at scale — and something will. The soft launch is a partnership filter, not just a QA step.
- Does this SOP work for direct partners and networks?
- Direct partners — yes, as-is. Networks (where you are working with an affiliate manager on the network side) compress steps 1 and 3 because the network handles partner-facing handoffs, but steps 2 and 4 stay identical.
- Who owns this if there is no dedicated ops lead?
- Then the founder or head of growth owns step 2 and step 4 until you hire ops. Skipping it because nobody owns it is the failure mode this SOP exists to prevent.
